The six things that must be true, whether each is true right now, and what’s moving to close the gap — so the state lives here, not in your head.

The loop runs itself

Must be true: a site goes roster → live copy → graded → sheet-visible with zero human hands.

Tonight, honestly: the loop ran end-to-end for the first time — with 12 logged hand-assists. Each one is a build in flight to delete it:

  1. The door writes its own page lists — today a person made them, and hand-made lists miss pages.
  2. A died grader gets noticed and restarted — today one died silently at 4:44pm and 51 sites sat unnoticed. Rebuilt against the code production actually runs.
  3. Every failure writes a readable record — two sites parked tonight because their failure notes were unreadable.
  4. The fixes survive a reinstall — tonight's cures live only on the factory machine; a reinstall would resurrect the bugs.
  5. Trunk carries what production runs — the conductor's code is not on the main branch; found tonight by a build refusing to proceed, which is the discipline working.

The line is visible

Must be true: at any glance — where all 457 sites sit, and what’s stuck where.

Machine tally, 8:25pm: 345 queued · 85 copying · 51 being graded overnight · 4 re-grading after fixes · 23 parked with named reasons · 4 held red · 2 live in the wild.

This board is v1 — I update it at every landing. V2 (chartered next): this strip drawn straight from the machine’s own state file, so it cannot go stale even if I do.

Sites become launchable

Must be true: launchable means machine-graded green — never “looked fine to a person.” Full-ringer zone: a false green here reaches a real practice, so verification never thins under speed pressure (your ruling, tonight).

Tonight, honestly: 0 machine-green sites. Four graded red with named, fixable causes:

  1. 91 confirmed-missing files — slider images and PDFs the capture never fetched; a healing tool that pulls them from the origin sites is in build, court behind it.
  2. Form embeds blocked — the copies’ security policy blocks Jotform; allowlist rows in build.
  3. The grader miscounts Google noise — 562 of one site’s failures are ad-tracking pings, not breakage; classifier fix in build.

Next landing: heal → re-grade the four → from then on, green means green.

04 ★

Cutover is safe

Must be true: flipping a practice live is zero-touch, reversible, and can’t break a neighbor or lose a lead. Full-ringer zone.

Closed tonight: the route-wipe class that took Valley Oak dark this morning is shut three ways — routes live in the file on both code trees, the auto-merge guard survived an independent break-attempt (and got two holes fixed), and deploys are held to aligned trees.

Still red: forms sending — the one red that gates every cutover. The first fix shipped and the same error came back from one layer deeper; a fresh diagnosis is running now. No client is exposed (every send is pinned to our test inbox), but no site cuts over until a form submission provably becomes an email in an inbox.

Next landing: forms cure → full court → one deploy paste from Robert → delivery receipts.

Live sites are watched

Must be true: a problem on a live site is caught by a machine before Robert or a client sees it. Full-ringer zone.

Tonight, honestly: 2 of 5 watchers live. Running: the 404 recorder (already made its first real catch — missing pages on a live site) and the hourly miss-alarm. Missing: forms delivery receipts (blocked on the forms red) · analytics + call-tracking checks (chartered, not built) · route-drift watch (chartered).

This gap is exactly why you were the one who caught the done-site issue. This arc exists so that sentence can never be true again.

The team can drive

Must be true: every surface handed to the team — the sheet, the checklists, the preview links — is trustworthy and self-explaining. No Robert translation layer.

State: the sheet is the single truth surface. Founding scar, tonight: four rows released on hand-checks, then machine-graded red. New release rule: rows go to the team machine-green only; anything hand-checked is labeled as exactly that.

Next landing: green-only releases resume the moment the four re-grade.

The floor under all six

Claims carry receipts. “Done” names its receipt · “running” names its checked roster row · “ready” names its verdict and who produced it · everything else is “in flight” with an owner and a trigger. The in-flight queue lives in the wire ledger, which feeds this board.
